Read an Agent Trace Backward From the Outcome

A trace can be read chronologically, but an investigation often moves faster when it begins with the result the user actually received.

Quick answer: Establish the final observable outcome, compare it with the user's goal, then follow the dependency chain backward. Locate the last correct state and the first unsupported transition. Treat gaps in instrumentation as gaps in knowledge, and use a controlled rerun to test the resulting hypothesis.

Begin with an observable mismatch

Consider an illustrative document assistant that returns an answer about the wrong contract revision. Start with the final answer and the requested revision. Record the mismatch without assuming that retrieval caused it.

Next inspect the material passed into generation. If the wrong revision was already present, move backward to selection and retrieval. If the correct revision was supplied, inspect whether later processing removed or misrepresented the relevant passage.

Follow the dependency chain

QuestionEvidence to inspect
What did the user receive?Final response and delivery status
What supported that response?Supplied messages, passages and operation results
How was that evidence chosen?Retrieval query, filters and selection records
What did the workflow start with?Request and configuration

This is an investigation order, not a claim that every trace automatically contains these fields.

Distinguish absence from failure

A missing retrieval span does not establish that retrieval never happened. It might indicate an uninstrumented branch, export failure or lost relationship. Record the ambiguity before assigning responsibility.

Noveum's trace-design documentation describes meaningful operation boundaries and application-supplied evidence. Inspect actual captured fields before relying on them.

Finish with a falsifiable next step

A useful hypothesis is: “The revision filter was absent from the retrieval request.” Check the recorded request, then test a controlled case with the intended filter. Preserve a counterexample where the correct filter is already present.

The resulting task should name the transition to fix and the evidence that would establish improvement.
