What a Founder Should Ask at a Production Review

Shashank Agarwal
A production review should help a founder understand which user outcomes are established and which decisions remain open. A dashboard tour is not enough.
Quick answer: Ask what changed for users, what evidence supports the finding, which failures remain and who owns the next action. Keep traffic, task outcomes and business value distinct. Identify missing instrumentation or sample limits before interpreting a metric as a complete production picture.
Begin with the user outcome
For an illustrative booking agent, ask whether requests reached the intended appointment state and whether users received an accurate explanation.
A low technical error rate may coexist with wrong dates. High request volume may include retries rather than more completed customer tasks.
| Review question | Evidence to request |
|---|---|
| What changed? | Comparable period or configuration |
| Who was affected? | Defined task and appropriately aggregated scope |
| How do we know? | Relevant traces, checks and outcome records |
| What is unresolved? | Missing fields, exclusions and competing explanations |
| What happens next? | Owner, candidate action and verification |
This is a proposed review agenda, not a report of Noveum customer performance.
Inspect one decisive case
Choose a representative failure and a nearby valid case. The objective is to understand the finding, not to turn the review into a reading of every trace.
Ask whether the explanation is observed or hypothesized. A plausible recommendation may still require a controlled test.
Keep the operating decision explicit
A proposed prompt change, a tested candidate and a deployed release are different states. The report should say which state has been reached.
Review rollback and follow-up ownership where a deployment is being considered.
Leave with a bounded action
The next task should resolve a specific uncertainty or improve a defined behavior. “Make the agent better” leaves both priority and completion unclear.
A useful founder review connects evidence to a decision the team can execute and verify.
