Design an Engineering Handoff That Can Be Checked

A handoff is successful when the next owner can understand the work, inspect the artifact and take the correct next action. A long status message can still leave those requirements unresolved.

Quick answer: Include the task, current artifact, completed checks, remaining work and decision owner. Distinguish verified results from attempts and hypotheses. Provide accessible evidence references and preserve the constraints that the receiving person or agent must follow.

Use a concrete transition

For an illustrative evaluation change, the engineer handing off should identify the candidate configuration, dataset version and unresolved failure.

A message saying “tests look good” leaves the receiver to discover what was run and which case was excluded.

Handoff itemReceiving-owner question
ObjectiveWhat result are we trying to achieve?
ArtifactWhich exact version should I inspect?
EvidenceWhat was checked and observed?
Remaining workWhat is still incomplete?
ConstraintsWhich limits or permissions remain relevant?
DecisionWhat should I do next?

This is a proposed template, not a claim that a handoff summary replaces source evidence.

Check access and meaning

A link to a private trace is useful only if the receiver is authorized and can access it. Do not broaden access indiscriminately to make the handoff convenient.

Provide a minimized or synthetic example when it can answer the question appropriately. Label it separately from original evidence.

Preserve unresolved disagreement

If reviewers disagree about whether a case should pass, include the competing interpretations and the current owner of the product decision.

Do not compress that disagreement into a false “approved” status.

Test the handoff

Ask the receiver to identify the next action from the packet. Missing context should be resolved before consequential work depends on it.

A checkable handoff reduces reliance on memory by making the work's current state explicit.
