Keep Architecture Notes Useful During a Pivot

Shashank Agarwal
A pivot can make an old architecture decision look irrational when its original constraints have been forgotten. A useful note preserves why the choice made sense and what must now be reconsidered.
Quick answer: Record the decision, context, alternatives and consequences, then add a dated superseding decision when assumptions change. Identify the affected contracts and migration responsibility. Preserve historical notes instead of silently rewriting them to match the current direction.
Keep the original question
For an illustrative internal parser, an early design may assume one trusted caller. Offering the parser to external developers changes validation, access and support requirements.
The original decision may still be understandable. The problem is the changed boundary, not evidence that the earlier team should have predicted every future product.
Use a decision record
| Field | What to preserve |
|---|---|
| Context | User, scale and operating assumptions at the time |
| Decision | Chosen approach |
| Alternatives | Relevant options and why they were rejected |
| Consequences | Known costs and constraints |
| Revisit trigger | What would invalidate the assumption |
| Superseding note | New decision and migration ownership |
This is a proposed architecture-note structure, not a reconstruction of a private company decision.
Mark the changed assumption
If the caller is no longer trusted, name the new validation and permission requirements. Do not hide the change behind a vague “modernization” task.
Review downstream consumers and data contracts before removing an old interface.
Keep history readable
A dated correction or superseding note lets a future engineer distinguish the original reasoning from the current plan. An edited timestamp alone cannot explain the transition.
Connect notes to operating work
The new decision should identify which tests, documentation and support paths must change. A diagram that shows the intended architecture does not establish that the migration occurred.
Close the change against the actual new contract and retain a route to investigate failures during the transition.
